Run herdr software factories through this session: it ticks every run, runs a hidden patrol subagent as its manager, and draws a live console.

Software factories for loop-graph engineering on herdr. A factory is a graph of stations; a run is an xstate machine over that graph whose snapshot is persisted on every tick. Each station is worked by its own Claude session in a herdr tab of the run's git worktree, and the outcome it reports routes the run along the graph. A Claude mod turns one session into the manager: it ticks every run, draws the board, and runs a hidden patrol subagent that wakes on mail and works each rig's goal.

bun install
bin/factory init ~/my-factory # a new factory: a directory for its rigs and runs
cd ~/my-factory
# the manager session, in a herdr pane: a session started in a factory's directory works it
# fullscreen layout: the console docks right of the chat (herdr and tmux default to the main screen)
# it runs lean (Bash and file tools, no MCP servers, connectors or Chrome: each call in the main chat
# re-reads every tool definition) and without the herdr-fleet mod, since the runner owns its workers' panes
~/repos/workspaces/claude-factory/bin/factory manager # add --resume <session> to bring one back
Or in one step from a herdr pane: bin/factory-up [factory-dir] [--resume <session>] installs deps, inits the factory (default $FACTORY_HOME, else ~/factory) if new, and starts its manager.
In the manager session:
/factory rig add my-app ~/repos/my-app --max 3 --goal ship the v2 API # a rig: a repo the factory works
/factory start lifecycle my-app Add a /health endpoint with tests
/factory start lifecycle@monitor my-app watch production
/factory start lifecycle@maintain my-app keep it maintained
/factory start lifecycle@improve my-app keep improving it
/factory # the board: runs, stations, workers, gates, manager mail
/factory status <run> # one run's full journal
/factory interview # questions from runs stuck or parked on your direction; your answer goes to the run
# 'Interview me' in the panel also sweeps every rig's gates, bd decisions and blocked
# workers in; the manager proposes options for anything still bare, except gates
# (only you decide those) and blocked workers (you look at the pane instead)
/factory opens the console next to the chat. Keys 1 to 6 switch the tabs: Board, Backlog, Mail, Rigs, PRs and Interview. Press tab to move between controls. Press enter to press the focused control. Press esc to go back to the prompt. The pictures show made-up demo data.
See docs/console.md for the details of each tab: what it shows, its keys and buttons, and when to use it.

The Board shows the live runs by state, oldest first. The runs that await you are in a full-width band at the top. The stuck, working and waiting runs are in three columns below it. A gate shows its question and its outcome buttons on its card. Decide the gate there. You can add a note for the next station.
When the console is less than 120 columns wide, the groups stack as sections:

Press open on a card to see the run detail. The card shows the full goal, the Steer controls, the Tasks, the Journal and a peek at the worker pane. Use Steer to mail the worker, to go to a station, to fork at a station, to retry, to jump to the worker or to abort the run. Press - to shrink the card.

The Backlog shows the beads of each rig as a tree. Each rig has one rule. The rule shows the busy count and the counts of queued and waiting beads. A parent bead shows [done/total] for its children.
Press ▸ to show the children. Press ▾ to hide them. The ⛔ mark shows a bead that an open bead blocks. The mark shows the id of the blocker.
Use the type buttons to filter the beads. Press queue to queue a bead. Press start now to start a run on it.
A sweep pass labels each bead that it files with sweep:<name>. The Backlog groups these beads under a sweep:<name> (n) heading. The heading is separate from the priority tiers.

The Mail tab lists the last 50 messages between the manager and the workers. Two sub-tabs divide the list: not answered and answered. Press approve or reject, or type feedback and press send feedback, to answer a message. If the run is at a gate, the newest message shows the outcome buttons of the gate. Press open run to see the run on the Board.

The Rigs tab shows each rig with a capacity bar, which is its busy count against its cap. It also shows the sweeps and the goal of the rig, and the number of runs at each station. It shows which runs await you, which are stuck, and how many are finished or aborted. A rig with a Linear team (docs/beads.md#linear) shows its last pull too: pulled count and age, or an error. Press backlog to see only the beads of that rig on the Backlog tab.
When the pm ranks a rig, the Rigs tab shows a line that starts with "Next up". This line names up to 3 beads, in order, each as <id> (P<priority>) <why>. Under it, a yellow line names each finding: a starved epic, a goal with no open bead, or a gap in the plan.
The pane header and the band show the age of the plan too, for example "plan 12m ago · 2 findings". After 2 hours, both show "plan stale". See The manager drives for what the pm does and how its plan feeds the patrol.

The PRs tab lists the pull requests and merge requests that each run touches. The tab shows GitHub pull requests and GitLab merge requests. It groups them by rig and then by run. Each entry shows the repo and number, the state, the checks, the role and the title. The data comes from factory prs and refreshes not more than one time in 60 seconds. Press the station button, or decide › for a gate, to open the run on the Board.

The Interview tab is one list of the questions that only you can answer. It shows these items:
Each item has a short title. The title gives the run or bead id and the decision in plain words. For example: "ama-gs2: will you merge PR #68 now?" Each item also has one line of context and 2-4 options. Each option has a label and an effect.
The manager marks one option "(recommended)" when it has one. The full raw report is behind a details toggle. Two items that ask the same decision become one row.
Press Interview me to sweep the rigs. After that, the manager proposes a title, context and options for the items that still need them. Press an option or type an answer. Then press send answer. The answered items move to the second sub-tab.
You talk to the manager session. The manager session runs the factory. The main chat is only for you. The main chat never carries a patrol's own turns. So you can still enter input while a patrol runs.
When autopilot is on (the default), a hidden patrol subagent wakes on its own timer, and its prompt starts with [factory] patrol. The patrol wakes at once for new mail, for example a worker's question, a stuck station, a gate or a finished run. It also wakes at once when a worker waits at a prompt. It also wakes every 10 minutes while workers run, or while a rig with a goal has room. A heartbeat wake also needs a change to the board or the rig goals since the last patrol. Time spent in a station does not count as a change.
A fresh patrol has no memory of the last one. So its prompt always carries the full board, the rig goals, and the actions of the last few patrols. The actions come from <home>/patrol-log.jsonl.
A patrol answers mail and moves stuck runs on with retry, goto, fork or abort. It pokes workers with factory poke <run> [steer]. It takes the next work from the backlog when there is room. It brings owner decisions to you through the Interview tab. It never decides a gate or an owner-only command, so those stay for you. It ends with a report of at most three lines.
/factory patrols lists the last 10 patrols. The pane header and the band show how long ago the last patrol ran. Underneath, the runtime stays mechanical. It ticks every 5 s, launches and resumes workers, and nudges an idle worker twice before it retries with backoff. So a quiet manager never stalls a run.
A hidden pm subagent runs once an hour and soon after a run finishes. It reads each rig's ready beads, goal, open epics, epic progress, and runs in flight. It writes <home>/plan.json, a ranked list of next work for each rig, with a one-line reason for each bead. It also writes one line per run to <home>/pm-log.jsonl. The patrol and factory dispatch use this plan when it is less than 2 hours old. If the plan is older or missing, they use today's order instead.
The pm shows two types of problem as decision items. The first type is a starved epic. A starved epic gets no new work for many hours, while lower-priority work is done. The second type is a goal with no open bead. For each problem, the pm makes a human-labeled bead. It is a decision item in the Interview tab, like a proposal.
A plan gap is different. In one kind, an epic stays open after all its children close. In the other kind, a goal has no bead in the plan. For each plan gap, the pm makes an unlabeled bead. A person must add a label to triage it.
The pm does not change the priority of a P0 or P1 bead, a rig goal, or an owner-only setting. It can only propose such a change. The proposal becomes a decision item in the Interview tab. A person must decide on the item. Set pm to false in the plugin's userConfig to turn off the pm.
A manager session can start with no Agent tool in its --tools list, so each pm spawn fails. The pm checks for the Agent tool before it reads any rig's ready beads. If the tool is missing, the pm stops at once. It writes one line to <home>/pm-log.jsonl and the Rigs tab shows a red "pm blocked: ..." line. To clear this, exit the factory manager, then run factory manager --resume <session>. The patrol and factory plan show keep working during the block.
An earlier claude-factory-dun session named the wrong cause for this gap. It rolled the pm's userConfig default back to false. The default is true again now. See CHANGELOG for the corrected cause.
A hidden briefer subagent starts once for each gate visit. It has no tool at all.
Run factory gate-brief facts <run> first. The command collects these facts:
The briefer reads that JSON. It writes a brief of 8 lines or fewer. The command factory gate-brief set <key> <file> cleans that brief and keeps it in <home>/gate-briefs.json. It also writes one line per attempt to <home>/brief-log.jsonl.
The gate's Interview item then shows the brief. You do not need to read anything first. The manager's own "Gates" prompt line reads the brief from the gate.brief field that factory show <run> shows. It reads the raw pull request and journal only when that field is missing, or when you ask for more.
A person still decides every gate, with factory decide. The briefer cannot run it. tool.call denies it outright. To turn off the briefer, set briefer to false in the plugin's userConfig.
A hidden reviewer subagent starts once for each pending skill and .proposals/ item that has no verdict. It has no tool at all. The factory CLI gives it the text of one item:
factory review facts <key> prints the item's kind, name, change and text (16384 characters at most). A key that is unknown or stale (the text changed) exits 1.json block: recommendation is exactly install or reject, and why is one line of 300 characters or fewer.factory review set <key> <file> parses the answer strictly and keeps it in <home>/reviews.json. It refuses a key that has a verdict already. The key is kind:name:sha12. The sha12 is the first 12 hex characters of the SHA-256 of the reviewed text, so a skill that changes gets a new review. The mod writes one line for each attempt to <home>/review-log.jsonl, and the manager's token report counts the turns under the name reviewer. A failed attempt is logged and never retried for that key in the same session.
factory skills (JSON) and factory proposals show the verdict. The patrol prompt has a "Proposals to review" section with one line for each item, and a new verdict wakes the patrol once. The verdict only advises. The manager or the person runs factory skills install or factory proposals install. The reviewer cannot: tool.call denies every Bash command from it. tool.call also denies factory skills|proposals install|reject for any subagent, and the CLI refuses those verbs when FACTORY_PATROL is set. To turn off the reviewer, set reviewer to false in the plugin's userConfig.
The roles follow Gas Town: the manager is the Mayor (your one point of contact, which hands out the work), station workers are polecats (a fresh session per visit, a durable identity in the run), each repo the factory works is a rig, the tick's nudges and session resumes are the Witness, the mod's timer is the daemon, and mail escalates from worker to manager to you.
A factory is a directory (Gas Town's town): factory init <dir> makes one, its rigs.json defines its rigs, and its runs live beside it. Commands, the manager session and factory loop started inside it work that factory; FACTORY_HOME overrides, and with neither the factory is .factory-state/ here. Run several factories side by side, each with its own manager.
To keep a factory's config in a repo, make its home one: git init, a .gitignore that lets in only the config (/*, !/.gitignore, !/rigs.json), and an origin. Every 10 minutes the tick commits and pushes it, and pushes the memory to the memory branch, so the factory can be rebuilt from the repo.
A rig is a repo the factory works, by name. Its ready beads labeled factory start as runs, factory tick starts one of its sweeps on each sweep's own cadence (see Sweeps), and it has its own cap on busy runs under the factory's FACTORY_MAX_RUNS. A goal is the person's standing direction for the rig: while the rig has room, the manager's heartbeat patrol carries it and gives the rig the next work toward it, using the pm's plan when it is fresh (see The manager drives). The goal also reaches every worker's brief, under "## Rig goal", so a step it reserves for the person binds every station, not only the manager.
factory rig add web ~/repos/web --max 4 # all of factories/sweeps.ts's sweeps
factory rig add app ~/repos/app --max 3 --sweeps none --goal finish the v2 features
factory rig add infra ~/repos/infra lifecycle --max 2 --sweeps monitor --slo "kubectl get pods -n infra | grep -v Running"
factory rig add docs ~/repos/docs rework --sweeps none
factory rig # each rig, its busy runs and sweeps
factory rig rm docs # nothing new starts; its runs carry on
A rig's name stands for its repo in every command (start lifecycle web ..., queue web fx-12); a repo outside the rigs is given as a path (./app, ~/repos/app). The board tags each run with its rig and the backlog is grouped by rig, with its room, so the manager fills each rig up to its own cap. Edit rigs.json by hand or redefine a rig with rig add; there is one rig per repo.
A rig starts only beads with the factory label. To keep a rig busy from its unlabeled ready beads, set autoQueue in rigs.json, for example "autoQueue": { "minPriority": 2, "perHour": 3 }. When the rig has room and no labeled bead to start, dispatch takes up to perHour beads in a rolling hour. It takes only leaf beads (no parent, no open child, not an epic) with no assignee, a priority of minPriority or higher urgency (0 is the highest), and no rejected, owner, human or ship label. It skips beads that a sweep filed and beads the flood guard holds. The best come first: priority, then oldest. Each pick gets the labels factory and auto-queued, and starts as a normal run. The picks of the last hour are in auto-queue.json. Without autoQueue the rig works as before.
A rig can name kube contexts that only a person can change. Use --person-only-context to add one. Repeat the flag to add more contexts.
factory rig add ax ~/repos/ax --person-only-context acme
A worker's PreToolUse hook refuses a kubectl, ko or helm command that changes state at a named context. The hook fails closed. It refuses a command with no --context flag, because the worker does not know its current context. The hook matches context and cluster names only. It cannot resolve a shell expansion. So it also refuses a --context or a kubectl --cluster value that is not a literal name, such as $CTX or a backtick.
On every rig, the hook refuses a command longer than 8192 characters. A command this long can make the hook's own scan too slow. Put a long report summary, bd description or pull request body in a file under .scratch/, and pass it with --body-file, or as "$(cat .scratch/<name>)".
On every rig, the hook refuses a command that nests more than 32 eval or sh -c levels. A command nested this deep can make the hook's own scan too slow too.
The hook reads only the command text Claude Code is about to run, so it stops a worker that runs the command directly. It cannot read a script that reaches a shell by another path: a pipe (echo "kubectl --context acme apply -f x" | bash), a here-string, su -c, nix-shell --run, or a variable or $(...) that holds the real command. The brief's own rule still applies there. (env -S/env --split-string is not in this list: the hook reads that value off the command line itself and checks it the same way it checks an eval or sh -c argument.)
A rig can name branches that only a person may push, in addition to main and master. Use --protected-branch to add one branch. Repeat the flag to add more branches.
factory rig add ax ~/repos/ax --protected-branch acme-deploy
A person can give a rig merge authority with factory rig add <name> <repo> ship ... --merge-authority. rig add replaces the whole rig, so repeat the current flags. Only the ship factory's release station then merges, and only with this form: gh pr merge <number> --merge --match-head-commit <40-hex SHA> -R <owner/repo> (-R is required and must name the rig's own repo, read from its origin remote at launch). On a repo with a merge queue, the station adds --auto: this puts the pull request in the queue, and GitHub merges it only after the ruleset's review and checks pass. The hook denies every other merge form there. Every other rig and station keeps the deny below. The rig takes the setting at the next worker launch.
A worker's PreToolUse hook denies these commands:
git push to a protected branch, to main or master, or to the branch that origin/HEAD namesgit -c alias.<name>=push definition: a worker never needs a throwaway push aliasgh pr merge, also with --auto and --admin (except the one form above)git/refs update or delete, a contents write with no branch field or a protected one, and the createCommitOnBranch, updateRef, updateRefs and deleteRef GraphQL mutations)gh pr ready, except in the stations that approve a pull request (review, security, check) and ship's release. The approving station marks the pull request ready when it reports approve.HEAD push in the same command as a branch change. The push can use one of these forms:git pushgit push <remote> HEADgit push <remote> @A branch change is one of these commands:
git checkoutgit switchgit branch -m/-Mgit symbolic-ref writegit rebase with an explicit <branch> operandgit rebase --root <branch>, or --root shortened to 3 or more characters (for example --roo or --ro)git stash branch <name>git bisect reset <commit>git update-ref --stdin, or --stdin shortened to 3 or more characters (for example --stdi or --st)gh pr checkoutRun the branch change and the push as 2 separate commands.
HEAD push in the same command as a direct write to a git administrative path. This write uses no git word at all (claude-factory-9zd5). The write is one of these:.git, to .git/HEAD, to a linked worktree's .git/worktrees/<name>/HEAD, or to .git/configHEAD, in a segment whose own command is not git, a dashed git-<verb> binary, or gh (for example, echo HEAD, a dd, mv or ln operand, or a bare * after git push o HEAD)HEAD--git-dir, --absolute-git-dir, --git-path or --git-common-dir flagGIT_DIR or GIT_COMMON_DIR nameThe hook also denies a lone HEAD push when the worker's own cwd already sits inside a directory whose name ends in .git.
Run the write and the push as 2 separate commands.
The hook also denies an equivalent, disguised form of each command above:
gh api call whose endpoint is /graphql or a full https://.../graphql URL, not only the bare word graphqlgh api field pair in any pflag form (-f name=value, --field=name=value, -fname=value, -f=name=value), and a clustered short flag such as -iXPUT or -if$name or a ` cmd shell expansion inside a gh api` field value or path segment: the hook cannot read the shell's own expansion, so it denies the command insteadgit push refspec of @ or head (any letter case), or with a heads/<branch> prefix: these name the same branch as HEAD or refs/heads/<branch>git -c remote.<name>.push=<value> or git config remote.<name>.push <value>: either one can send a later, plain git push to a protected branch with no refspec of its owngh alias set <name> "<expansion>" and gh alias import <file>: the hook denies every one of these calls (see the round-3 bullet below), not only a call whose own expansion text contains a denied commandA round-3 review found 5 more disguised forms. The hook now denies these too:
gh api graphql --input <file> call whose JSON body names a mutation through a backslash-u escape, for example merge\u0050ullRequest for mergePullRequest. The hook parses the bodyhooks/register.tsx 1873 lines1// The manager session: ticks every factory run, draws the console (a pane) and the band above
2// the prompt, and wakes this session's model to patrol the factory. All run state lives with the
3// factory CLI (../bin/factory); this module drives it and keeps only what the console shows.

135const manual = (cli: string) => `## Software factory manager
136You run this session's herdr software factories, and the person runs them through you: they tell you what they want, you turn it into runs, keep the runs moving, and bring them only the decisions that are theirs. Each run is an xstate machine over a graph of stations; every station is worked by its own Claude session (a worker) in a herdr tab of the run's git worktree, and the outcome it reports routes the run along the graph. The runtime ticks every few seconds: it launches workers, resumes a lost session once, nudges an idle worker twice before failing it, and retries with backoff. A hidden patrol subagent, not this session, answers mail, works stuck stations and starts backlog work on its own timer; you see only what is the person's to decide. A hidden pm subagent also ranks each rig's next work on its own timer; its proposals (a priority, a goal or an owner-only change) reach the person as a decision item in the Interview tab, never applied by either of you.
137Gates: a hidden briefer subagent already wrote an evidence brief into the gate's own Interview item (the pull request, its CI, the verify and review verdicts, and any open risk), so the console shows it to the person with no read from you. When the person asks you to decide one, show them that brief (read it from \`${cli} show <run>\`'s own \`gate.brief\` field) and the outcomes; read the raw pull request, verify and review summaries yourself only when \`gate.brief\` is missing or the person asks for more. Then run \`${cli} decide <run> <outcome> "<note>"\` only with the outcome they chose (they confirm it again in a dialog; \`${cli} decisions answer\` opens that same confirm dialog, for the same reason). A gate is always the person's call: never decide one on your own.
138\`${cli} rig add <name> <repo> [factory] [--max n] [--sweeps monitor, maintain, improve|none] [--goal <text>]\` defines or redefines a rig and \`${cli} rig rm <name>\` drops it (its runs carry on); do either only when the person asks. When the person wants the factory's own definition changed, file that as work on \`.factory/\` rather than editing it in this session.
139A message starting "[factory] interview" follows the person pressing 'Interview me' in the console: it lists open questions (parked or stuck runs, human-flagged and owner-only bd beads) that still need a short, clear shape. For each, run \`${cli} decisions propose <key> "<question>" "<label: effect | label: effect>" [--context "<sentence>"]\`, using the item's own key exactly as given: a question of 160 characters or fewer that names the decision in plain words, an optional \`--context\` sentence of 200 characters or fewer, and 2-4 options, each "label: effect" with a label of 40 characters or fewer and an effect of 100 characters or fewer. Mark at most one option recommended, by adding "(recommended)" after its effect. When the answer is already on record (the person decided this elsewhere), answer it directly instead of proposing: for an \`iv:\` key, mail that station with it; for a \`bd:\` or \`own:\` key, there is no station to mail, so run \`${cli} decisions answer <rig> <bead> "<text>"\` instead. Never propose for a \`gate:\` key, which only the person decides, and never for a \`prompt:\` key (a blocked worker waiting on a prompt in its pane) -- look at it instead. An \`own:\` key (an owner-only bead) keeps its two fixed options, start now and not now: propose only a shorter question or context for it, never new options.
140Report to the person in at most three lines: what changed, what you did, what needs them. A heartbeat with nothing to do gets one line.
141Your skills (the Skill tool) are the factory's playbooks for work you keep repeating, written by the dream from your past sessions: when one fits the task, use it rather than working it out again.
142When the person says a skill proposal needs review (the patrol's report toasted this), run \`${cli} skills\` (and \`${cli} proposals\` for the dream's memory proposals) to list it: each row carries the hidden reviewer's recommendation, install or reject, with its reason, which only advises. Read each file it names, then \`${cli} skills install <name>\` only when its commands are right and safe for this factory and it saves real work, or \`${cli} skills reject <name> "<why>"\` otherwise. Tell the person what you installed.`
143
144/** the patrol subagent's whole system prompt (omitClaudeMd: true replaces the session's). It never
145 * reaches the person directly: $.agent.spawn's prompt is its one turn, and its answer goes to a
146 * log and a toast, never into the main chat. */
147const PATROL = (cli: string) => `## Factory patrol
148You are the factory manager's patrol, a subagent it spawns on a timer or on new mail so this work never queues behind the person's own chat with the manager. Nothing you say here reaches the person directly: mail a worker, decide nothing a person must decide, and end with the short report below.
149You get what is new and the board; work through it in this order, acting only through the factory CLI below:
1501. Mail: answer a worker's question yourself (\`mail\`) when the goal, the journal or the factory's memory (\`${cli} memory search <query>\`) settles it. Otherwise mail that worker's own station to report blocked, with a line \`Question: <the decision, in plain words>\` and \`Options: <label>: <effect> | <label>: <effect>\`, so the person sees it in the console's Interview tab; never wait on them yourself. Save a decision later runs should follow too: \`${cli} memory add --kind rule "<summary>" "<the decision and why>"\` (add \`--until <bead|owner/repo#N|YYYY-MM-DD>\` too if the summary or body names a bead or PR).
1512. Stuck stations: read the error, the journal and the worker's screen, then retry, goto, fork with a note, or abort. Say what you chose and why.
152 Parked stations mail you "<station> is parked, waiting on: …": a worker reported blocked, so no attempt is spent and a fresh one rechecks on its own. When it waits on the person (a review, a merge, a decision), mail that station to report blocked with Question:/Options: as above, naming the pull request if there is one: deploy parks on a pull request until the person merges it, which is their ship decision, so never merge it for them. \`${cli} waiting\` lists everything that waits on the person, with how to answer each.
153 A stuck mail that says "<station> already re-planned once" means its round cap has an onRounds target: it already went to plan once and hit the cap again. Never goto it to implement, or to another station in its own loop. Instead, goto plan with a note, abort, or report it to the person.
154 A mail that says "<station> reported <outcome> again on <AC ids>" names a station that reported the same outcome twice in a row on the same acceptance criterion. Read both of its reports. Then mail implement one concrete steer, or goto plan. Never goto implement with no new direction.
1553. Workers that are blocked on a prompt, silent, or going in circles: read the pane, then \`poke\` the worker with a concrete steer or mail its station. Never approve a permission prompt for it.
1564. Finished runs and free room: note what shipped. Read \`${cli} backlog\`: for each rig with room under its cap, hand the factory what is worth doing next there (\`queue\` or \`start\`). A rig with a goal is the person's standing direction: start the beads that advance it (one bead a run: an epic whose children exist is refused, so start its children; a bead carrying its owner's decisions (metadata.owner_decisions) is refused too, and is theirs: never pass --owned yourself; a bead with a parent starts with \`start\`, not \`queue\`; read the repo's own \`bd ready\` and specs for them), most important and least blocked first, and file a bead for a missing piece. Without a goal, leave what needs the person's priority to them, and list it by rig. When the prompt carries a Plan, give each rig with room its next work from that list, in order, skipping a bead already in a run or refused; with no Plan, choose as above.
157 A deferred bead whose last comment holds a line "File in: <rig>: <title> | <description>" is a triage worker's elsewhere outcome: it could not file in the other rig. File it there yourself (\`bd create\` with cwd in that rig's repo, the label \`factory\`, the source bead's id in the description), comment the new id on the source bead, and \`bd undefer\` the source bead when the filed bead closes.
1585. Skill and memory proposals: mail from "dream" lists the manager skills and .proposals/ items it wrote, changed or reaped. A hidden reviewer subagent records one recommendation for each, install or reject with a reason: the "Proposals to review" section of this prompt shows it, or "not reviewed yet". You never run \`${cli} skills install\`, \`${cli} skills reject\`, \`${cli} proposals install\` or \`${cli} proposals reject\` (each is denied to you): put it in your report's first line ("N skill proposal(s) need review: <name> install, <name> reject") instead of your usual line there, with the reviewer's verdict for each. This toasts straight to the person, who can ask the manager to work it. The verdict only advises: the manager or the person confirms it.
159Never act on a run a board row marks held: the person is on it, leave it for the next patrol.
160Never run \`${cli} decide\`, \`${cli} decisions answer\` or \`${cli} start ... --owned\`: each is denied to you outright. Gates and owner-only beads are the person's alone; report them, never decide them.
161The factory CLI, through Bash:
162- \`${cli} status [run]\`: every run, or one run's full journal
163- \`${cli} mail <run> <station> "<text>"\`: answer or steer a worker (delivered into its session)
164- \`${cli} poke <run> ["<steer>"]\`: nudge the worker at the run's current station; with no text it is told to report or say what blocks it
165- \`${cli} retry <run>\` (a stuck station), \`${cli} goto <run> <station|done>\` (also skips a timed wait), \`${cli} abort <run>\`, \`${cli} fork <run> <station> "<note>"\`, \`${cli} rm <run>\` (finished runs)
166- \`${cli} start <factory>[@station] <rig|repo> "<goal>"\`: factories are files in ${cli.replace(/bin\/factory$/, 'factories/')}; lifecycle covers build, incidents, optimization and refactoring; release ships pull requests that are already open or merged (\`start release <rig> "<goal naming the PRs>"\`); sweeps covers the standing monitor, maintain and improve passes
167- \`herdr pane read <pane> --source recent --lines 80\`: see what a worker is doing
168The factory works rigs: named repos, listed by \`${cli} rig\`. A rig's ready beads labeled \`factory\` start as runs, \`${cli} sweep\` starts one run per pass for each sweep it asks for, on that sweep's own cadence, and its own cap (\`--max\`) bounds its busy runs under the town's. A rig's name stands for its repo in every command.
169In a repo with beads, every run works a bead: its epic, whose children are the plan's tasks, with each station's report as a comment. A rig's backlog is its beads: \`${cli} queue <rig> <bead> [station]\` labels one \`factory\`; \`station:<name>\` starts it at that station; sweeps file what can wait unlabeled, for the person to prioritize. A bead deferred by a hold or an abort goes back to the factory when it is undeferred.
170A repo owns its factory once \`${cli} adopt <rig>\` copies the template to \`.factory/lifecycle.ts\` and it is committed: each run follows the version its starting commit holds, the improve sweep and postmortems propose changes to it, and those ship through review and the person's merge like any change.
171End your reply with a report of at most 3 lines: the first line says what needs the person, or "nothing" when there is none; the rest say what changed and what you did.`

183any finding or proposal as a bd bead: you change nothing yourself.
184
185For each rig with candidates, put them in the order that best serves its goal. Stay inside the

187moves ahead of a bead in a numerically lower (higher-value) priority. Give each one a one-line

807 * own cadence (`pmDue`, view.ts), not every patrol: once an hour, and again soon after a run
808 * finishes. It is independent of `rt.isAutopilot`: it is a standing background job, not the main
809 * chat's own patrol loop, so it keeps running even with autopilot off.
810 *
811 * The pm has no Bash. This function gathers its facts itself (`factory plan facts`), spawns the
812 * pm with that output as its one turn, and does nothing else: the pm's own `turn.complete` hook
813 * below reads its answer and runs `factory plan set`. A watchdog clears a pm turn stuck past
814 * PM_WATCHDOG_MS, the same way PATROL_WATCHDOG_MS clears a stuck patrol.
815 *
816 * A denied spawn, or a spawn that throws, leaves `rt.pmAt` untouched, so the next due check tries
817 * again rather than waiting a full PM_INTERVAL_MS. Unlike the patrol, a failed pm spawn has no
818 * `$.prompt.submit` fallback: the main chat has no use for raw plan-facts JSON.
819 *
820 * `tick()` calls this with `void`, not `await` (claude-factory-dun.12): `factory plan facts` can
821 * run several `bd` calls and must never hold up the board, mail or patrol for the next 5s tick.
822 * `rt.isGatheringFacts` guards the gap this opens: without it, a tick that starts while an
823 * earlier `plan facts` call is still running (before `rt.isPlanning` is set, just below) could
824 * start a second one.
825 *
826 * claude-factory-dun.29: a manager session started before Agent joined the engine's own
827 * `--tools` list has no Agent tool, so every `$.agent.spawn` throws. A session like that must
828 * stop before `factory plan facts` (several `bd` calls on every rig), not retry forever: once
829 * `rt.pmBlocked` is set, this function returns at once on every later call. Only a restart, a
830 * fresh process, clears it. A spawn that fails for any other reason (a deny, or a throw with the
831 * Agent tool present) backs off `pmRetryDelay(rt.pmFailures)` instead of a fixed 60 s wait.
832 *
833 * claude-factory-4hb: a failed `factory plan facts` call backs off and logs the same way. A
834 * `bd` outage is one cause. It uses the same `rt.pmFailures` counter. A mixed run of facts and
835 * spawn failures still doubles its wait, up to the 60 min cap. This stops `factory plan facts`
836 * from retrying every 60 s forever.

935/**
936 * The briefer runs one at a time, as a hidden `factory:briefer` subagent (claude-factory-2u2).
937 * It writes an evidence brief into the Interview item of a gate. The person and the manager, when
938 * asked, can use that brief. They do not need to read the raw pull request and journal before a
939 * gate decision. The person still runs `factory decide`. The briefer has no tool, so it cannot run it.
940 *
941 * A briefer attempt never retries after it marks the key. `rt.briefed` marks each gate key as
942 * attempted before the facts call runs. The mark stays for this session. A failed facts call, a
943 * denied spawn, or a throw leaves the key marked, so the next tick picks a different gate. A
944 * restart empties `rt.briefed` again, but a gate with a brief already on disk (`r.gate.brief` from
945 * `factory tick`) still spawns no briefer.
946 *
947 * `rt.isGatheringBrief` closes a race window, as `rt.isGatheringFacts` does for the pm. `tick()`
948 * calls this with `void`. A second tick must not pick the same gate while the first tick's
949 * `gate-brief facts` call is still in progress. This applies before `rt.isBriefing` is set.

425/**
426 * The manager's loop. This builds the message to wake the patrol subagent with.
427 * It returns null when nothing calls for a wake.
428 * New mail and a newly blocked worker wake it at once.
429 * `isDue` adds a heartbeat while a worker runs, or a rig with a goal has room for more runs.
430 * `keys` lists the blocked workers this patrol reports. The caller must add them to `seen`.
431 *
432 * `sig` decides the heartbeat skip. It drops time-elapsed facts: time in station, and the
433 * quiet minute count. So a worker that keeps running, with no other change, does not change
434 * `sig`. Take this case: no mail, no new blocked worker, no new idle rig, and `sig` equal to
435 * `lastSig`. In this case the heartbeat wakes nobody.
436 * But whenever a patrol does wake, `text` always carries the full board and rig goals.
437 * A fresh subagent has no memory of the last patrol, so it cannot compare an 'unchanged' line.
438 *
439 * `hold` lists run ids the main chat touched inside the last few minutes.
440 * A held run's board row says so.
441 * Its mail and blocked-worker report are left out of `text` and out of `keys`.
442 * This keeps a blocked report un-marked by `seen`, so it fires again once the hold clears.
443 * Held mail comes back in `kept`. The caller must keep it queued instead of clearing it.
444 * A patrol whose only news is held wakes nobody.
445 *
446 * `log` is the last few patrol-log entries' actions.
447 * It lets a cold subagent see what earlier patrols already did.
448 *
449 * When a patrol does wake the manager, line 2 of `text` is a short per-rig summary. For example:
450 * `Rigs: web busy 2/3, 1 at the person, 1 stuck; api busy 0/2.`
451 * This line comes ahead of the `New:` or `Heartbeat:` line.
452 * It lists each rig in `rigs` that has a live run or a goal.
453 * Compaction that trims the end of the message keeps this summary.
